You have just been through something that has happened to me before.
I tend to wait until the last minute to poop, but then it is usually in my panties anyway. But I have noticed that my poop will be unexpectedly soft at the beginning, and that I will even begin leaking that pudding poop before I even know it has started. All too often, my panties will be very messy before I even reach a point where I can relax and let it begin in earnest on its own. As you say, I think it is the softer poop, behind the firm, that is pushing, and eventually (unless the firm is really blocking the colon) seeps AROUND the firm part, lubricating it, and eventually begins leaking.
You never did say how much you actually pooped, but it sounds like a LOT! In a squat position like that, poop will naturally leak in places, but your shorts should not have been ruined.
Just rinse, soak, wash, and wear them again another time. Actually, your undies were not ruined either. I seldom throw my panties out, or at least I wait until they have holes from too much wear (in a specific location) probably from the extra scrubbing. That means I will probably poop them for months before I toss them.
